The study systematically designed, implemented, and evaluated a mentor training program for teacher leaders. The mentor training program had the goal of improving teacher leaders mentoring skills to help in-service language teachers in their teams grow professionally. The research employed a three-phase structure. Phase one focused on a needs assessment of teacher leaders responsible for a group of in-service teacher. Through interviews and lesson observations, the study investigated teacher leaders' expectations and perceived needs regarding effective mentoring practices of the teacher leaders in the given context. This collected data directly informed the program's content and design. Phase two involved the implementation of the training program incorporating seven teacher leaders from 5 different private schools. To assess the program's impact, pre- and post-training interviews and lesson observations were compared. Phase three sought to evaluate the program and identify sustained changes. Teacher leaders provided feedback on the training's effectiveness, and further lesson observations were conducted to identify any observable differences in their teaching and mentoring practices. The analysis and comparison of interview responses and observational data revealed positive changes in teacher leaders' understanding of their roles, particularly in observation and feedback skills. Participants reported satisfaction with the program's content and tasks, and offered suggestions for future improvements to both content and delivery.
